【《中國企業家》】(文_本刊記者 昝慧昉 編輯_房煜)“繼續進貨，還是關張大吉”，這個問題困擾了佘瓊智整整一年。而折磨他的終極難題，是如何讓他棒公司名不見經傳的巴西咖啡品牌“特棒”(TABOM CAFE)在中國立足。</div>

2010年底，佘瓊智加入他棒貿易(上海)有限公司，擔任公司總經理。當時，這家總部在巴西的咖啡公司剛剛落戶中國。位於上海徐彙區滬閔路上一棟不起眼小樓4層的辦公室裏，全部員工加起來只有三人，佘瓊智、他的合夥人及一名助理。中國市場上，他棒是誰、“特棒”咖啡爲何物，更是鮮爲人知。</div>

但咖啡品質，卻是他棒公司征戰中國市場的王牌。這家擁有巴西面積最大、歷史170年的咖啡種植園的咖啡公司，少有地獲得了包括國際標準化組織(ISO)、巴西咖啡行業協會等11家認證機構的認可。但它卻沒有與此相稱的名氣。在佔據全球咖啡產量35%的土地上，他棒和當地數量衆多的咖啡商一樣，只佔據很小的一塊市場份額，在全球咖啡消費市場上默默無聞。“巴西人長於咖啡種植，但不善於市場營銷”，佘瓊智解釋了作爲一個咖啡王國，巴西爲什麼沒有一個爲世人所知的咖啡公司或品牌。同時，也說明了他棒在中國的處境——一切都要從零開始。</div>

中國並非缺乏消費咖啡動力的市場，這要歸功於雀巢、星巴克這樣的公司，讓喜歡喝茶的中國人逐漸接受了咖啡文化這一舶來品。特別是，星巴克一直堅持主打現磨咖啡，與速溶咖啡相比，現磨咖啡更容易保持咖啡豆固有的香氣。在此影響下，許多中國消費者也在嘗試購買咖啡機自己研磨咖啡，許多國外咖啡研磨設備供應商紛紛來到中國，中國的咖啡機市場每年都能保持20%的連續增長。在此背景下，高品質的咖啡豆理應獲得市場的追捧。</div>

但是，中國仍是一個對價格極爲敏感的市場，這是巴西咖啡碰到的最大難題。與經營連鎖咖啡店的星巴克不同，目前他棒公司的業務僅限於銷售咖啡豆。例如在京東商城[微博]，他棒最便宜的傳統咖啡，454g的零售價也在90元左右，同樣包裝的美食咖啡要賣到158元。</div>

起初，他棒希望通過在各地找總代的方式打開市場，卻很快發現，要找到合適的代理商很難。中國的咖啡代理商大致分兩類：一類主要代理illy、LAVAZZA等國外大公司的高價產品，另一類則以低價位的國內貼牌產品爲主。但無論哪一類，通常都已擁有較爲固定的供給關係，說動他們去推薦一個售價不低而且全新的品牌並非易事。鋪超市、進五星級酒店，又意味着高昂的“進場費”，他棒無力承擔。最終，這名“新選手”決定將餐飲渠道作爲突破口。</div>

在那段時間，走進客戶的店鋪，介紹他棒的歷史，請對方試喝，說服老闆下單，是佘瓊智反覆做的事。在國外，許多餐廳會明確告知消費者店內使用咖啡的品牌，在中國，這樣做的店家很少。爲了賺取最大利潤，相對於品質，店主們更關心咖啡豆的價格是否足夠便宜。而他棒的價格，往往比低價咖啡豆高出40%左右，很多人因此拒絕了它。</div>

佘很快學乖了，談價格，不再說總價貴40%，只告訴對方，“我的咖啡，攤薄到每杯咖啡，只貴4毛錢”；他還發現，意大利餐廳通常偏愛意大利咖啡，不去也罷；與其要求店主直接換品牌，不如說服他的供貨商，這樣往往能拿下供應商服務的大多數客戶。</div>

不過，這一過程中佘也碰到過各種“不靠譜”，有店主以搭送咖啡機作爲進貨前提；甚至還有人以虛假公司的名義，拿着假合同找上門來，只爲騙頓飯。佘瓊智不笨，幾個回合下來，他也在總結經驗。</div>

不過，一個不爲人知的品牌在進入新市場初期，談判技巧並非關鍵，真正幫到佘瓊智的，是人脈。佘瓊智認識許多廚師，朋友引薦，加上特棒咖啡本身的品質，讓他積累了第一批客戶。據介紹，他棒在中國的前30名客戶中，28個都是通過朋友介紹贏得的。</div>

問題是，人脈積累客戶的速度實在太慢，第一年，他棒平均每月新增客戶的數字只有1個。加上新客戶通常訂單量一月只有一箱，庫存壓力開始顯現。2011年3月，公司正式營業後進口的第一批5000公斤咖啡，在一年後只賣出了1000公斤。爲防止過期，他棒最後只能低價處理了剩下的咖啡。這家巴西咖啡公司，在中國的第一役，虧損嚴重。</div>

轉機出現在2012年3月。上海一家服務於高端超市的代理商主動找上門來，要求代理特棒咖啡。前者在上年10月的展會上注意到特棒咖啡，經過數月的品評後，決定代理他棒的產品，佘瓊智喜出望外，“最讓我高興的，是對方說很喜歡我們的咖啡”。</div>

重新進貨，確保所有咖啡儘可能新鮮(超市要求供貨時間不能超出生產日期半年)，2012年11月，特棒咖啡擺上了共計200餘家Ole′、城市超市(Cityshop)的貨架。對他棒而言，供貨給超市和餐飲渠道的利潤相近，但前者提供了穩定的需求，而且需求量可觀。現在，他棒每月的銷量可以達到1800公斤，超市佔到40%。因爲進入較晚，現在還難以下結論說特棒咖啡在超市裏受到熱烈歡迎，但它爲他棒提供了機會。今年2月，他棒將被允許在超市裏進行試飲和推廣活動。</div>

與此同時，外部環境也在向有利於他棒發展的方向轉變。過去，中巴貿易往來繁榮，無論出口還是進口，在中巴之間往來的航運船隻上，集裝箱總是滿載而歸。2012年，從巴西進口到中國的商品正在變少，集裝箱價格下降，他棒每次只需進口半個集裝箱的咖啡，產品更新鮮，成本卻只增加一點；餐廳和咖啡店的老闆們發現客人的口味越來越刁，接受咖啡豆的消費者在增加，以次充好越來越難，爲了迎合趨勢，老闆們開始願意爲更昂貴的咖啡豆買單；高價咖啡豆市場一方面假貨充斥，一方面又因爲價格透明，正在失去議價空間，使用特棒這樣的新品牌，反而有更高的利潤。</div>

雖然目前中國人均年消費咖啡只有4杯，北京、上海、廣州等一線城市也不過20杯，遠遠落後於美國人均年消費咖啡500杯的數量，但中國市場正在爲愛好咖啡的消費者提供更多機會。來自倫敦專業市場調研公司英敏特最新發布的市場調研報告稱，中國咖啡館的數量在過去五年內實現翻番——從2007年的15898家增至2012年的31783家。佘瓊智說，比起2010年他棒剛進入中國時，上海的咖啡店數量已經增長了一倍。</div>

佘瓊智希望進一步爲他棒在中國市場的發展提速。2013年，他棒計劃在中國開咖啡店。佘瓊智想好了兩種模式——一種類似“找茶”，以咖啡外賣爲主，他棒自己做，也歡迎年輕人加盟；一種像星巴克，提供休息空間和糕點，以品牌授權的方式拓展。不過，他知道，改變不會來得那麼快，“我們有心理準備，他棒要在中國賺錢，還需要四到五年。”</div>

總部位於倫敦的專業市場調研公司英敏特最新發布的市場調研報告稱，中國咖啡館的數量在過去五年內實現翻番——從2007年的15898家增至2012年的31783家。</div>

在接受調查的3000位20歲以上的網絡用戶中，有五分之一的中國城市消費者表示他們在過去一年內至少去過5次咖啡館。消費者在選擇咖啡館時，食物的質量是首要因素，緊隨其後的纔是飲料的質量，吸引消費者走進咖啡文化圈的不只是食物和飲料。報告稱，有15%的消費者是被環境和氛圍所影響。</div>
